One-word round: how full does your head feel this week?
Each person splits last week into Day 2's three columns: invest (deep work), spend (collaboration) and leak (pings, switching, chasing). Rough hours are fine. Compare the leak columns and pick one leak the team could plug together.
Each person counts their interruptions for two days and brings back the total and the biggest single source.
Agree the team rule: “Fix the system before coaching the person.”
Turning this into a personal resilience chat (Day 1). If the talk drifts to managing your time better, steer it back to what the team controls.
