Before the session

Read Days 82, 83 and 86 (about five minutes each), or Module 9 on the cheat sheet.

The 30 minutes

1. 0–5 minOpen

   Quick round: one decision we're waiting on right now.

2. 5–15 minDiscuss three days
   • Day 82: Know who matters, and how.Who has power over our work that we rarely talk to, and what might surprise them?
   • Day 83: Who decides?For the decisions we're waiting on, does everyone know who decides?
   • Day 86: Every meeting needs a decision.Which of our regular meetings end with a decision, and which could be an update instead?
3. 15–25 minExercise: Map the room

   Draw the power and interest grid from Day 82 and place everyone who affects the team's work, including the quiet sceptics. Then name one decider for each decision from the opener.

4. 25–30 minAction for the week

   Each person has a short conversation with one stakeholder from the high-power side of the grid to understand their pressures, and brings back one thing they didn't know.

   Agree the team rule: “One decider. Everyone knows who.”
